Well I needed the Academy for my game so i decided to icon it and so far i liked it i made the outline and started coloring. Even though i only did the front. I used a couple of references to use it including the one Bakasensei used. So here it is C&C are very welcome

The leaf village sign is horribly out of porportion than the rest of it. Its like you made it bigger in some parts but smaller in others instead of making it all one fluid size, I would suggest remaking the lineart on some parts, but its looking good so far.

I'm glad you're picking up some of Baka's tricks and more glad that you're giving him some credit.

The crits: Be just a bit more patient and careful about how you shade. You can get away with it on rock and rough surfaces, but use your own eyes to see where something is working or not.

(Your section: left, edit: right)

The place where you've got the most texture right now is those wooden planks that form the roof(?) of the two side buildings. You're color choices are pretty good (and that's not easy for wood textures), but I'd drop the near white one you're using close to the lower edge. Remember also for wood to use single pixel lines and have them move mainly up/down (no left or right lines should be visible). If you move them right/left, it stops looking like wood grain. (That's a general rule for wood grain). I like that you were bold and added a knot in the plank, but watch it. Details like that that stand out can make tiles seem copy/pasted if you use them more than once (or too often / too near each other). Carry those grooves between the planks all the way up using darker and darker shades to make them show through the general shading on the rest of the plank.

The texture of the brown-beige walls of the side buildings (where you've got the white-gray overhanging thinger) could be really improved by adding some hints of brickwork (something you'd only see out of direct light).

Couple of other things: I really like the larger circle/banner thing with the kanji on it. However, it's light source (upper right) doesn't match the shading you've got on the left side building (because you copy/pasted/mirrored it). May wanna fix those.

The planks on the doors are highlighted on the edges with a really high contrast brown. Bring that shade down just a hair. And don't forget to texture those planks, too. It can look a little strange to see those broken lines (which I like BTW) with an untextured area around them.

Not a bad shot on the metal of the top banner. Lose the very top-center white pixel.

AA those rounded edges!

The good: Overall, you're really improving on the texturing. Keep going!. Your shading on the center banner is good (smooth out the dithering a bit by adding more colors between the dither colors and your base color). You're getting bold and pulling it off pretty well this time, NH. Congrats.

I finished it without reading your post first TMDI so it still has the flaws you point out so i'll fix them up later on

No one was saying anything about the scale being wrong. Rather it's the actual building proportions that need work.
